Mastering an excavator takes five years or more, and excavators account for roughly 25% of a contractor's fleet. That combination has been the staffing bottleneck construction firms cannot engineer around. Bedrock Robotics, founded in San Francisco two years ago, is now running autonomous excavators with no operator in the cab on active commercial job sites in Texas and Nevada.

The machines are doing real paid earthwork: one unit is on a Nevada water treatment facility with Sundt Construction, another is on a multimillion-cubic-yard earthwork project in Texas with Champion Site Prep, and a third is on a 1.2 million-cubic-yard civil sitework project with Zachry Construction Corporation. Work centers on rough earthmoving, specifically clearing, cut-and-fill operations, and foundation prep, where repeatable production cycles are most amenable to automation. A company spokesperson told CyberGuy that as of August 2026, the machines are "already near human-level productivity," measured in cubic yards moved per shift.

Where this sits in the equipment stack

Bedrock calls its product the Bedrock Operator. The package includes sensors and a computing unit that crews can install in a day without permanent modifications to the machine. Once a site manager sets the initial plan, the software takes over digging. Bedrock says the machine-learning system was trained on tens of thousands of hours of field work and can understand its surroundings, plan movement, and carry out complex digging sequences. The current rollout uses excavators that Bedrock outfitted and tested at its own facilities; when asked about the timeline for running on contractors' existing machines, a spokesperson said the company has no update to share yet.

Human oversight remains part of the model. Intervention is "relatively rare," Bedrock says, but fleet monitors can briefly take over if a machine gets stuck before returning control to the autonomous system. Safety responses are automatic: the machine stops if a person or unauthorized object enters the work zone and waits until the area is clear.

The workforce math behind the investment

Bedrock has raised more than $350 million, with a founding team that includes former Waymo engineers. The capital reflects a specific labor problem. Bedrock cites industry estimates showing roughly one in five construction workers is over 55, and a separate estimate putting more than 40% of the workforce potentially retiring within five years. The company also cites research showing 92% of firms with open craft positions have trouble filling at least some of them.

Bedrock's case is that autonomous machines handle high-volume, repeatable early-phase earthwork while experienced operators move into supervisory roles. The company describes that position as a "foreman for machines" and says it does not expect operators to be replaced. Co-founder Kevin Peterson has described a longer-term model in which an excavator works alongside a bulldozer, truck, and grader under unified software, with a site manager assigning goals rather than directing individual machines.

McKinsey analysis cited by Bedrock found that large construction projects typically ran 20% longer than scheduled and up to 80% over budget. Bedrock's stated focus for now is scaling excavator deployments and expanding the task types its system can handle, while the coordinated multi-machine model remains on the roadmap.
